Ask a clubfitter what they find wrong with most amateur bags and shaft flex usually isn't the first answer. Loft gapping is: the distance between how far you hit each iron in the set.
Get it right and every club fills a clean, predictable yardage window. Get it wrong and you've got two clubs that go almost the same distance, plus a 20-yard hole somewhere else where you're stuck choosing between swinging easy with the longer club or hard with the shorter one. Neither is a shot you can repeat under pressure.
Why gapping breaks in the first place
Modern "game improvement" irons are built with stronger lofts than the same-numbered iron from fifteen years ago — a modern 7-iron is often lofted closer to what used to be a 6-iron, because manufacturers chase headline distance numbers. That's fine on its own. It becomes a problem when golfers mix eras or mix categories: a strong-lofted 7-iron from a distance-focused set next to a traditionally-lofted wedge from a separate purchase can leave a 20+ degree loft jump between them, which is a much bigger gap than the 4 degrees between every other club in the set.
It also breaks when golfers get individually fit for a driver and irons on separate occasions, sometimes years apart, without anyone checking whether the two halves of the bag actually talk to each other.
How to check it yourself
You don't need a launch monitor for a first pass, just a scorecard from a range session and a bit of honesty:
- Hit 5–8 solid shots with each iron in your bag, one club at a time
- Log the average carry distance for each (not your best shot — your average solid one)
- Subtract each club's distance from the one above it
For a standard steel-shafted set, you're generally looking for 7 to 10 yards between each iron, and something closer to 10 to 15 yards between wedges, since wedge lofts are usually spaced wider on purpose. If two adjacent clubs come out within 3-4 yards of each other, or a gap balloons past 15 yards between two irons, that's a real gapping problem, not swing-to-swing noise.
Fixing one
A small gap (under 5 yards short of target) is often fixable with a loft bend — a good clubfitter can bend most forged and many cast iron heads a couple of degrees stronger or weaker in minutes, cheaply, without buying anything new. A large gap, especially one that crosses between a driver-adjacent club (like a strong 4-iron or a hybrid) and the rest of the set, usually means a genuine mismatch in iron category or a missing gap wedge, and bending alone won't fix it.
This is also where iron category choice up front saves you the headache later. Player's irons, game-improvement irons, and super game-improvement irons differ in more than forgiveness; they carry meaningfully different stock lofts. Buying on "the 7-iron I always play" without checking category is how you end up in a set that never gaps cleanly against the rest of the bag.
Wedges deserve their own look here, since they're where the biggest holes usually open up. Bounce is a separate question from loft, and it's the one most golfers skip entirely.
The good news
Gapping is one of the few fitting problems you can diagnose yourself with nothing but a range session and a notepad. No launch monitor, no appointment.
